WORKSHEET / BUILD, BUY OR HYBRID

Compare the work behind each option.

A product demo and a development estimate answer different questions. Compare buy, build and hybrid against the same task, time horizon and constraints before choosing.

Use sanitized notes, not confidential quotes or customer records. This worksheet records your reasoning; it does not calculate a winner from arbitrary scores. Entries are not saved. Copy before closing.

Name one workflow. What must a reviewed output do? Use the same test for every option.

Which existing product passed the test? Record observed gaps, integration effort, contract constraints and evidence still needed.

What would you build, who maintains it, and what happens when that person leaves? Include testing and ongoing support.

What can stay in the existing stack? Name the narrow custom layer, its dependencies and its failure boundary.

Use one evaluation period for all options. Include setup, licenses, usage, internal review, maintenance and migration. Mark quotes versus estimates.

List required data access, security review, reliability, export rights and delivery date. Mark which option fails a non-negotiable condition.

Specify a representative test, reference check or written vendor answer. Assign an owner and date to each unresolved claim.

Choose buy, build, hybrid or defer, with a reason. Name the decision owner, review date, switching cost and stop condition.
